Engineer spends 2 weeks optimizing database queries
PM reveals: "Actually, I meant the page load time on mobile"
Result: 2 weeks of work that doesn't solve the actual problem
Scenario 3: The Technical Monologue
Engineer explains technical solution to stakeholder for 20 minutes

Core Communication Principles
1. Know Your Audience
Tailor your communication to the listener's technical level and interests.
To Other Engineers:
"We're hitting the N+1 query problem in the orders API. I'm proposing we implement
DataLoader to batch the database calls. This should reduce API response time from
800ms to ~100ms. The trade-off is we'll need to restructure how we handle errors
since batch operations fail differently than individual queries."

- Discusses trade-offs
- Expects technical discussion
To Your Manager:
"The orders API is slow (800ms), causing customer complaints. I can fix it to load
in under 100ms, which will take 3 days. The main risk is we need to test thoroughly
because the fix changes how errors are handled. Do you want me to prioritize this
over the new feature work, or should this wait until next sprint?"
- Focuses on user impact (customer complaints)
- States timeline and risks
- Asks for prioritization help
- Minimizes technical jargon
To Product/Business Stakeholders:
"Customers are experiencing slow page loads on the order history page. I've identified
the root cause and can fix it in 3 days. This will improve the experience for our
highest-value customers who have large order histories. The fix is low-risk—I'll
deploy it to 10% of users first to validate before rolling out to everyone."
- Focuses entirely on business value
- No technical terms
- Emphasizes risk mitigation
- Connects to business metrics (high-value customers)
To Executives:
"We've identified a performance issue affecting 15% of our premium customers. Fix will
take one week, improve customer satisfaction scores, and reduce support tickets.
I'll keep you posted on progress."
- Extremely concise
- Business impact only (customer satisfaction, support costs)
- Doesn't ask for decisions—states the plan
- Sets expectation for follow-up
2. Write for Scanning, Not Reading
Most people skim emails and documents. Structure for scanning:
Bad Email:
Hey Sarah,
I was looking at the authentication system yesterday and I noticed that we're storing
passwords using MD5 hashing which is actually pretty insecure at this point because
MD5 has been broken for years and there are rainbow tables available that make it
easy to crack these hashes and I think we should probably update to bcrypt or argon2
which are modern password hashing algorithms that are designed specifically for this
purpose and include salts by default so anyway I wanted to check if you think we
should prioritize this or if it can wait and also do we need to inform users that
we're changing how passwords are stored or can we just do it silently when they next
log in? Let me know what you think.

3. The "Yes, And" Technique
Instead of shooting down ideas, build on them.
Bad Response:

handle their rate limits, deal with API version changes, and maintain
different token refresh logic for each one. Way too complex."
Why bad: Immediately negative, focuses on obstacles, shuts down discussion.
Good Response:
Engineer: "Yes, social sharing would increase user engagement. And I think we could
start with a simpler MVP: generate a shareable link to the wishlist that
works anywhere, including social media. Users can copy and paste it.
This gives us 80% of the value with 20% of the engineering effort. We can
validate demand, and if users love it, then we invest in native social
platform integrations.
Would that work for your goals?"
Why good:
- Acknowledges the value in the idea ("yes")
- Builds on it with a pragmatic alternative ("and")
- Explains benefits of the alternative
- Asks if it meets their needs
- Maintains collaborative tone
4. Disagree Constructively
You'll need to push back on bad ideas without damaging relationships.
Scenario: Unsafe Technical Decision
Manager: "Can we skip writing tests this sprint? We're behind schedule."
Bad Response:
"No, that's a terrible idea. We'll just create more bugs and tech debt."
Why bad: Dismissive, doesn't address the underlying concern (schedule pressure).
Good Response:
"I understand we're under schedule pressure. I'm concerned about skipping tests because:
1. We historically find 60% of bugs through tests before they reach customers
2. Bugs found in production take 10x longer to fix (debugging, hotfix, deployment)
3. This could actually slow us down more than it speeds us up
Alternative suggestions:
- Reduce scope: Cut the lowest-priority feature to create time for testing

5. Ask Questions Instead of Making Statements
Questions make people think without feeling attacked.
Scenario: Colleague suggests a complex solution
As a statement (confrontational):
"That architecture is way too complicated. We should just use a simple REST API."
As questions (collaborative):
"Help me understand the trade-offs here:
- What problems does the event-driven architecture solve that REST doesn't?
- What's the added complexity in terms of maintenance?
- How does this align with our current team's expertise?
- Could we start with REST and evolve to events if we need to?"
This approach:
- Shows genuine curiosity
- Lets them explain their thinking
- Often leads them to discover flaws in their own reasoning
- Maintains positive relationship
Common Scenarios
Scenario 1: Explaining Technical Problems to Non-Technical People
The Situation: A critical bug is delaying launch. The CEO wants to know what's happening.
Bad Explanation:
"We're seeing a race condition in the distributed transaction coordinator when
multiple replicas try to achieve consensus during a network partition. The vector
clocks aren't converging properly."
Good Explanation:
"Think of our system like a restaurant kitchen with multiple cooks:
When several cooks try to prepare the same order simultaneously without coordinating,
they waste ingredients and create inconsistent dishes. That's what's happening in our
system.
The fix: We're adding a 'head chef' who ensures only one cook works on each order.
This takes 2 days to implement and test.
Impact: This blocks our launch until Thursday. The alternative is launching with
the bug, which would cause incorrect data for customers—not acceptable.
I'll send daily updates on progress."
Why this works:
- Uses familiar analogy (restaurant kitchen)
- Explains impact in business terms (launch delay)
- States the fix timeline
- Explains why we can't ship with the bug
- Sets expectations for communication
Scenario 2: You Don't Know the Answer
The Situation: In a meeting, someone asks you a technical question you can't answer.
Bad Responses:
"I don't know" (and then silence—looks unprepared)
"Probably X" (making up an answer—dangerous if wrong)
"That's not my area" (defensive, unhelpful)
Good Response:
"That's a good question. I don't have enough context to give you an accurate answer
right now. Let me investigate and get back to you by end of day. Specifically,
I'll check our performance logs and consult with the database team.

Scenario 3: Pushing Back on Unrealistic Deadlines

Bad Response:
"That's impossible" (confrontational, no solution)

Good Response:

find a solution:

Given the 2-week constraint, here are options:
Option A: Minimum Viable Product (achievable in 2 weeks)

Option B: Add more engineers (risky)

Scenario 4: Reporting a Mistake
The Situation: You accidentally deleted production data.
Bad Approach:
- Hide it and hope no one notices (they will)
- Blame the tooling: "The CLI didn't ask for confirmation!" (defensive)
- Wait until someone else discovers it (loses trust)
Good Approach:
Immediate action (within 5 minutes):
1. Ping your manager and oncall: "I accidentally deleted production data in the
orders table. Taking these immediate actions: stopping all writes, starting
data recovery from backup. Will send full update in 30 minutes."
2. Start recovery process
After 30 minutes - detailed update:
